To get your team on a shared rhythm: Schedule a recurring Monday morning "Planning" Meeting. Give yourself 60 minutes for the first month. With practice, it will get down to 30 minutes. Start with five minutes of silence to let everyone generate their to-do list for the week. Open with a check-in round. Have everyone admit what’s got them distracted. Go over calendars to review who's in or out for the week. Also call out any important deadlines or meetings in the week. Have each person do a rapid run-through of their to-do list for the week. Capture any cross-functional needs or dependencies as people share. Give anyone a chance to request something from someone else on the team. It could be as simple as "Bud, I need a draft of the week’s newsletter by Thursday, please." Don’t let this devolve into a messy discussion or decision-making debate; just capture needs and let the right people meet afterwards to sort it out. Close the meeting by asking everyone to share, in one sentence, their most critical task for the week. Doing this ensures that everyone is aligned on what absolutely must get done.
